The problem

Developer tools, integrations, marketplaces, and academy all operated independently. No unified view of what ecosystem success meant, no shared metrics for where to build or invest. Teams optimized for activity volume rather than customer value.


What I did

Built a unified value-based measurement framework across the entire ecosystem. Used cohort analysis and experimentation to identify which integrations actually drove retention. Restructured how product teams set roadmap priorities, shifting from 'how many installs' to 'what did this do for the customer.' Pressure-tested the framework with functional leaders and resolved the legacy-metric pushback before it landed.
