The problem

Developer tools, integrations, marketplaces, and academy each had their own definition of success and their own numbers to prove it. Nothing was comparable across them, so nobody could say where the next investment should go. Everyone was optimizing and nobody could say for what.


What I did

Led a team of four to build a value-based measurement framework across the entire ecosystem. About a month from no shared definition to five teams working off one framework, and it kept changing after that as we learned what held. Used cohort analysis and experimentation to identify which integrations actually drove retention. Restructured how product teams set roadmap priorities, shifting from 'how many installs' to 'what did this do for the customer.' Pressure-tested it with functional leaders and resolved the legacy-metric pushback before it landed.
